By the 1200s, the shogunate was running the whole show. That's the name for the shogun's government, and it worked a little like a giant pyramid. The shogun sat at the very top, giving orders to powerful lords called daimyo, who ruled huge chunks of land across Japan.

Each daimyo controlled an army of samurai. Each samurai swore loyalty straight up the chain, all the way to the shogun himself. Break that loyalty, and you were in serious trouble.

The emperor still lived in his palace in Kyoto, surrounded by silk robes and poetry contests. But real power, the kind that controlled armies and land and taxes, belonged to the shogun in Kamakura.

Here is the crazy thing about it. Most Japanese commoners had not even laid eyes on the shogun. This is because the shogun resided in the fortress, which was highly protected and made all sorts of decisions for millions of people.
